Growing up in Africa, many of us encountered storytelling as an important part of family and community life. An elder could tell a story to children, then use that same story to make a point among adults. The characters and central lesson remained unchanged, but the language, emphasis and delivery differed. The storyteller understood something organisations sometimes overlook: knowing your audience is as important as knowing your message. Businesses face a similar challenge. An organisation communicates with employees, customers, investors, regulators and communities, often simultaneously. Each audience has different interests and expectations. Employees want to understand the organisation’s direction, customers seek value and reassurance, investors consider performance and risk, while regulators expect accountability and compliance. Yet everyone is engaging with the same organisation. How, then, can businesses communicate differently without becoming inconsistent? One useful strategic communications framework is the messaging house. Imagine a structure whose roof represents the organisation’s central promise, supported by pillars representing its key messages. The foundation contains the evidence, actions and achievements that make those messages credible. Together, these elements provide a consistent narrative while allowing communication to be adapted for different audiences. Consider an African company introducing a digital financial service. Its central promise might be making financial services more accessible. Customers would want to understand convenience, affordability and security. Investors might focus on market opportunity, scalability and financial sustainability. Regulators would be interested in consumer protection and compliance, while employees need to understand their contribution to the company’s ambition. The emphasis changes, but the underlying story remains consistent. This distinction matters because effective communication is not about distributing identical statements to everyone. It is about connecting an organisation’s objectives to what different audiences need to understand, believe or do. Consider another example. A company announces the opening of ten new branches. Management celebrates expansion, but customers may simply want to know whether services will become more accessible. Investors may question whether the investment will generate sustainable returns. Employees might wonder how the expansion affects their responsibilities. The announcement is identical, but its significance depends on who receives it. Without a shared messaging framework, departments can unintentionally communicate conflicting priorities. Marketing promotes convenience while customer service struggles to deliver it. Leadership promises innovation while employees remain uncertain about the organisation’s direction. Such inconsistencies can weaken trust, even when individual messages are professionally developed. However, consistency must never become an excuse for making unsupported claims. A messaging house built around promises the organisation cannot demonstrate is merely a well-organised collection of statements. Credibility comes from aligning what a business says with what it actually does. Communication can explain a promise, but operational performance must fulfil it. This becomes particularly important for African businesses expanding across borders. Africa is not one homogeneous market. Languages, cultural expectations, purchasing power and consumer behaviour vary considerably. A message that resonates in Harare may require a different expression in Kigali, Nairobi or Lagos. Adapting communication to local realities does not necessarily weaken brand consistency. It can make the organisation’s central promise more relevant and understandable. The responsibility of communication professionals therefore extends beyond writing compelling messages. It involves understanding business objectives, identifying stakeholder interests and ensuring that different expressions of the organisation’s story remain strategically aligned. Ultimately, the goal is neither to say everything to everyone nor to repeat the same message everywhere. It is to maintain one credible organisational story while making its relevance clear to each audience. The best storytellers have always understood this. Businesses would benefit from doing the same.
